Cloud Migration Services

Why Cloud Migrations Fail — and How Ours Don't

Missed Deadlines & Budget Overruns

IDC research shows that 70% of cloud migration projects exceed their original timeline and budget, often due to inadequate discovery, underestimated dependencies, and insufficient testing — turning a 3-month project into a 12-month ordeal.

🚨

Unplanned Downtime During Migration

Poorly planned cutovers result in extended outages that damage customer trust and revenue. A single hour of downtime for an e-commerce platform can cost over £100,000 — and the reputational damage is often far greater.

🗃

Data Loss & Integrity Risks

Migrating terabytes of data across networks introduces risks of corruption, partial transfers, and synchronisation failures. Without proper validation checksums and delta-sync strategies, critical data can be lost or compromised during the transition.

🔬

Hidden Dependencies & Legacy Debt

Legacy applications often have undocumented dependencies on specific OS versions, network configurations, or hardware. Discovering these mid-migration causes cascading delays and forces difficult decisions about refactoring versus workarounds.

Every Migration Strategy, Tailored to Your Reality

We do not believe in one-size-fits-all migrations. Every workload is assessed individually and matched to the optimal migration strategy — whether that is a straightforward lift-and-shift, a re-platform to managed services, a full modernisation to cloud-native architecture, or a hybrid approach. Our methodology has been refined across dozens of enterprise migrations, ensuring predictable timelines, minimal disruption, and a clear path to cloud-native excellence.

🔎

Migration Assessment & Discovery

Comprehensive inventory of servers, applications, databases, and dependencies using automated discovery tools (Azure Migrate, AWS Application Discovery, CloudSphere) with TCO analysis and risk scoring.

🚀

Lift-and-Shift (Rehost)

Rapid migration of workloads to cloud VMs with minimal changes, ideal for time-sensitive migrations where speed matters more than optimisation. Includes automated server replication and orchestrated cutovers.

🛠️

Re-Platform (Optimise)

Move workloads to managed cloud services (e.g., Azure SQL, RDS, App Service) for reduced operational overhead without rewriting application code. Balances modernisation benefit with migration speed.

🏡

Modernisation (Refactor/Rearchitect)

Transform monolithic applications into cloud-native microservices using containers, serverless functions, and managed APIs. Maximises cloud benefits but requires deeper investment in development.

🔗

Hybrid Cloud Architecture

Design and implement hybrid environments connecting on-premises data centres with cloud platforms via secure VPN or dedicated connections (ExpressRoute, Direct Connect) for workloads that cannot fully migrate.

🛠️

Database Migration & Modernisation

Migrate SQL Server, Oracle, MySQL, PostgreSQL, and NoSQL databases to cloud-managed equivalents with minimal downtime using Azure DMS, AWS DMS, or GCP Database Migration Service with continuous replication.

The TotalCloudAI Migration Framework

01

Assess & Discover

We deploy automated discovery agents to catalogue your entire IT estate — servers, applications, databases, network flows, and dependencies. This produces a complete migration inventory with TCO comparison, risk assessment, and a recommended migration strategy for each workload.

02

Plan & Design

Each workload is assigned to a migration wave based on complexity, dependencies, and business priority. We produce detailed runbooks for each wave covering target architecture, migration method, cutover procedure, rollback plan, and success criteria with sign-off checkpoints.

03

Build Landing Zone

We provision the target cloud environment using Infrastructure as Code — networking, identity, security policies, monitoring, and governance guardrails. The landing zone follows Well-Architected principles and is validated through automated compliance checks before any workloads land.

04

Migrate & Validate

Workloads are migrated in planned waves, starting with low-risk, non-critical systems. Each migration includes pre-migration testing, data synchronisation verification, performance benchmarking, and user acceptance testing before the final cutover.

05

Cutover & Go-Live

Production cutovers are executed during pre-agreed maintenance windows with dedicated war-room support. DNS switchovers, load balancer updates, and connection string changes are orchestrated in sequence with automated health checks validating each step.

06

Optimise & Decommission

Post-migration, we conduct a hypercare period of 2-4 weeks with enhanced monitoring and rapid response. We then optimise the cloud environment (rightsizing, reserved instances, performance tuning) and coordinate the secure decommissioning of legacy infrastructure.

On-Premises to Azure Migration for a Healthcare Provider

🏥 Healthcare & NHS
Challenge

A UK private healthcare group operating 12 clinics was running 45 physical servers across two ageing data centres with end-of-life hardware, escalating maintenance contracts (over £180,000/year), and growing NHS DSPT compliance requirements they could not meet with their current infrastructure. Their patient records system, booking platform, and clinical reporting tools needed to migrate without any disruption to patient care.

Solution

TotalCloudAI conducted a 3-week discovery using Azure Migrate, identifying all 45 servers, 8 SQL Server databases, and 200+ application dependencies. We designed a phased migration across 4 waves over 10 weeks. Non-critical systems (intranet, file shares, development environments) were migrated first via lift-and-shift. The patient records system was re-platformed to Azure SQL Managed Instance with continuous data sync. The booking platform was modernised to Azure App Service with Azure Front Door. All data was encrypted with customer-managed keys, and we implemented Azure Policy to enforce NHS DSPT controls.

Frequently Asked Questions

Timelines depend on the size and complexity of your estate. A small environment (10-20 servers) can be fully migrated within 4-8 weeks. Mid-sized environments (50-100 servers) typically take 8-16 weeks. Large enterprise migrations (100+ servers with complex dependencies) are planned over 3-6 months in phased waves. Our assessment phase produces an accurate timeline before any commitment, and we build in contingency for unexpected discoveries.
Our goal is always zero downtime for production workloads. We achieve this through continuous data replication (keeping source and target in sync until cutover), blue-green deployment strategies, and DNS-based traffic switching. For most workloads, the cutover itself takes minutes rather than hours. Where downtime is unavoidable (e.g., certain legacy database migrations), we schedule cutovers during agreed maintenance windows and provide a guaranteed rollback plan.
We apply the appropriate strategy from the "6 Rs" framework to each workload: Rehost (lift-and-shift to cloud VMs), Re-platform (move to managed services with minimal changes), Refactor (rearchitect as cloud-native), Repurchase (replace with SaaS), Retire (decommission), or Retain (keep on-premises). During assessment, each workload is evaluated against cost, risk, complexity, and business value criteria to determine the optimal strategy.
Database migration is often the most critical and complex part of a cloud migration. We use platform-native migration services (Azure Database Migration Service, AWS DMS, GCP Database Migration Service) that support continuous replication, allowing the source database to remain operational throughout the migration. We validate data integrity using checksum comparisons, run parallel query tests, and perform performance benchmarking on the target database before cutover. We support migrations for SQL Server, Oracle, MySQL, PostgreSQL, MongoDB, and other database engines.
Every migration wave includes a documented rollback plan that has been tested before the production cutover. If any migration step fails to meet its success criteria, we automatically invoke the rollback procedure to restore the original environment. Source systems are never decommissioned until the migrated workload has been running successfully in production for an agreed hypercare period (typically 2-4 weeks). This ensures you always have a working fallback.
Yes. Cloud-to-cloud migrations are a growing part of our practice. Whether you are consolidating from multi-cloud to single-cloud, switching providers for cost or feature reasons, or rebalancing workloads across platforms, we have the expertise and tooling to execute the migration. Cloud-to-cloud migrations often benefit from re-platforming opportunities — for example, moving from EC2 to Azure App Service — that can reduce operational complexity and cost simultaneously.
Compliance is embedded in every phase of our migration methodology. During assessment, we document all regulatory requirements (GDPR, PCI-DSS, NHS DSPT, FCA, ISO 27001). The target architecture is designed with these controls built in from the start — encryption, access controls, audit logging, data residency, and network segmentation. We produce compliance evidence packages and work directly with your compliance team to ensure audit readiness before, during, and after migration.
Every migration includes a hypercare period (2-4 weeks) with enhanced monitoring and rapid-response support. After hypercare, you can transition to our Managed Cloud Services for ongoing 24/7 operations, or we can hand over with comprehensive documentation, runbooks, and training for your team. We also offer post-migration optimisation engagements to rightsize resources, implement reserved instances, and tune performance based on real production workload data.
